I've got a complete 90K 968 engine I'll let go for $3500. That'll be tons less expensive than what you are trying to do.
I might actually let me darn near new turbo engine go.

I've also modified a 3.0 head to fit a 2.5 block.

From what I have read it can be done but requires some careful welding. I think why most people don't go that route is because you are still left with the smaller valves of the 2.5 head and it's easier and probably cheaper and more effective to just bolt on the 2.7 bigger valve head.
I know a retired porsche factory mechanic that worked on cup 944s, 962s and he was wrenching on paris dakar 959 at the event. He is considered one of the best porsche factory mechanics.
He told me that ceramic liners are there for a reason. Ceramic keeps the heat away from aluminum, which cools the exhaust guide and valve more efficient if the ceramic is there.
This is a relatively easy modification which we've done many times. There's a couple of ways to do it, but best is to weld in a plate that accommodates the 3.0 passage, drilling the passage, then re-machining the deck surface.
