What does it take to make a 2.5 behave better?
Is there anything that can be done to the 2.5 to make it rev faster,run better, and overall be more playful? Or mods that can be done to make the car feel faster? Besides an LS of course

put the throttle-response cam on, if you dont have one already.
get an offset camshaft key in 2 or 4 degrees, and advance the camshaft.
find a MAF conversion or run the car on megasquirt to get rid of the AFM.
the car will feel amazing after these steps.

And what about the cam key, what's the difference between 2 and 4 degrees in advancement?
I'm curious as to what else I could do for fun on my car. I will say the funnest thing I did was change the trans fluid and basic maintenance. It's so much fun to wind this motor up to 5-6000rpm and shift into 2nd with satisfaction every time!

Does the MAF conversion do anything other than fix that idle drop when you rev above 1200rpm?
terrible photo i know, but the blue line is stock dme/afm...red is MAF kit +2* advanced cam...
my car would drag a stock 944 backwards.

I wish the MAF conversions were more available. I can't seem to find one for the 944S even though I know once was being worked one. With our aging AFM's I would think the demand would be stronger.

Someday I'll find out for sure and try +4, but the car runs great at 2
Going from straight-up timing to 2 advanced was worth 4whp/7wtq on the dyno.
I would think 2 more degrees would be about the same, but probably a little less.
The tradeoff is that peak power moves down, my peak is about 5600rpm, but my car still makes more power past peak at 6400rpm than it did anywhere with the AFM. Which makes it faster.
The demand exists for the 944 MAFs, but there is a lot of work that goes into them, and not enough people that know how to crack the DME code. The 944S DME is very different than the 944 NA DME. That said...send your interest off to Lindsey racing and they may be able to help you out.

To the OP: what is your (realistic) budget?
You can't beat basic maintenance for making the car run smoothly. Things like fixing vacuum leaks, replacing the fuel filter, air filter, cap and rotor, replacing the FPR and damper (if they are original or undocumented), and replacing the DME temp sensor will clear up poor running due to worn out parts. Sometimes even stuff like new spark plugs makes a noticeable difference. When running correctly a stock 944 engine will start and run smoothly. Cleaning grounds also never hurts.
A couple products you might consider in addition to what has been mentioned already: silicone vacuum line kit, and throttle body rebuild kit (Arnnworx).
As far as performance, there are a million threads. But as stated earlier, depends on your budget. MAF kit will wake things up if you can get your hands on one. I'm a huge cheerleader for standalone (particularly, the Megasquirt range of controllers) but I can only recommend that if you are very comfortable with the stock injection/ignition configuration and have $800+ to burn on just one project. Oh, and you'll need to learn how to tune. But at the end of it, you'll know a TON not only about your car, but modern fuel injection in general. Plus tuning is a great skill to have.

But I don't think the gains from +2 to +4 will be as much as they were from +0 to +2. They may be the same or even better, but I think there are other factors that would come into play moving the powerband to the left that much (airflow through ports/manifold tuning, valve to piston clearance maybe inhibiting flow? I don't know.)
IE, +2 got me 4whp/7wtq. I would expect +4 to net an additional +2-3whp/+4-5wtq over the +2 gains.
