Default When to replace pads?

Yes I did a search multiple times and couldn't find a good answer. I also googled and read everything from 3/8 of and inch to just before the metal backing starts. Reason I ask is that I have not worked on cars much, but am learning quickly. Finding that the brake pedal has more travel but when I checked the pads today there was over 3/8 of and inch left.

JMHO, but when they get to 1/4" (6mm), I recommend replacement.

Thanks Steve, changed pads and bled brake fluid for the first time. Good news is the brakes still work
