Brake Pedal Travel

Lately I have noticed an increase in the amount of travel in my brake pedal. No visable leakage and brake system has not been opened up. Comming up to stop light about 2-3 inches of travel. Let up and depress brakes again while at light travel decreases to "normal" and stays put. (Does not gradually sink).
Could this be the symptom of normal brake wear? From what I know about the system there is no "auto-adjustment" of the brakes as they wear like other older, and especially drum braking systems. I recently pulled the wheels and inspected the pads, they still look pretty decent.
Should I just try replacing the pads? Or perhaps make an adjustment somewhere such as the brake pedal push rod?
