Hard brake pedal

I was at Road Atlanta last weekend and had a braking issue. Car is a 1987 951 with no ABS. I'm using Hawk DTC-60 pads. The issue is this. Under hard braking the brake pedal goes hard, like stepping on a brick, with very little result. A bit discomforting when approaching a 90 degree turn at the end of the back straight. The brakes seem fine if I don't brake hard and late. It almost feels like the old drum brakes when they got hot and faded. I have brake cooling ducts so I'm at a loss to explain this. Any ideas?

I had a similar car... '87 951 without ABS (originally owned by an Indy Car driver). Anyway, mine got progressively worse in track and street driving. Brake fluid had gotten into the booster. This was more than a decade ago.
I think all of that family of cars can be vulnerable to this.
