What exactly you need? retrofit PCM4 headunit instead PCM3.1?

When I posted this a few years ago my goal was to get a PCM 4.1 head unit with CarPlay in my 991.1.

i am aware there are aftermarket CarPlay solutions for the 991.1, but I was interested in the full PCM 3.1 head unit with the improved screen, faster processor, better graphics, etc.

at this point though it would be cheaper to buy a 2017 than to swap head units.

It is on you. Also retrofit is not fully available for Bose / Burmester cars.

I am also aware of Chinese aftermarket head-units and car play units.

Once retrofit will be fully available, price for all components should be around 1500-3000 Usd. Depends on sound system, luck for finding good priced salvage parts, retrofit of new armrest with cellular amplifier....

Yes I was the same but it just seems all too hard and expensive. I was hoping you buy a PCM 4.0 and just get someone to swap them over but that's clearly not the case.
