Solution to shrunk leather?

After all major mechanical and electrical issues of my '85 Euro S have been solved, I'm gonna attack the interior.
The leather on some parts have severely shrunk and thereby re-shaped the base (like rear quarter panels). It's easy to straiten those parts out, but how to de-shrink the leather? I've tried many things like leather maintenance stuff and add tension to stretch it. Also adding heat and rubbing to stretch it didn't help. Any other tricks other than replace?

I did find a thread on Ferrarichat by a guy who managed to stretch the leather on the dash of his 355 (or possibly 456), which is why I tried. However I guess it depends how UV damaged the leather is as well as how shrunken.
I tried soaking it with leatherique, neatsfoot oil etc. and hanging clamps with weights off it (with it on, and then off, the panel). The net gain was almost zero stretch - and not enough on the one panel to get it back over the edge of the panel.
I gave up and bought new leather for my rear quarters in my '89.
