Post Early model Clutch Adjustment

I'm in the middle of trying to adjust my clutch. I get grinding in reverse and first when cold and sometimes hard shifting when warm. Also the clutch is dragging with pedal only slightly off floor. I'm trying to adjust my Clutch by the devek method and other tricks listed on the Nichols web page. The problem is I set the clutch int. plate position w/ the copper "T"s, fine all looks good. THen I release the clutch arm (so that clutch is engaged, then pull arm back and re-check disc postions and it has gone back to where I started. One disc on flywheel side is too close.

Does this mean my clutch needs to be replaced?

OH yeah I have A '79 W. 90K MILES

Looking at records, the clutch may be 12 years old w/ 50k miles.
