Isht happens.....I try to learn by other people's mistakes.... but sometimes you have to make your own mistakes to learn....

There’s washers, spacers and shims in addition to the 4 pulley halves. My guess is some parts were left out, the two pulleys bolted together and the different drive ratio belts shredded the mess.
get the ekatalog, get new parts and belts and reassemble in the correct sequence.

The outer pulley looks like the old style two piece pulley. You will need to replace both pulley halves with the updated version: 993 106 268 01 (you need two).

... Also, check the fan spins independently of the alternator. If you just put new pulley halves and new belts on with the fan and the alternator seized together you'll have a very, very bad day. I would be inclined to change the fan bearing too for peace of mind.

Other concerns.
The loose belt and chipped fan blade are reason enough for worry, but I would also be concerned about other issues that may not be as obvious such as possible damage to the shaft between the fan and the alternator, take a look at the inside of the fan shroud, if you see scrape marks that's a pretty good indication that the fan is not turning true as a result of a possible bent shaft. I suffered a similar experience not long ago, so I speak from experience.
In my case the alternator was fined, but the shaft was toast and since it was apart anyway I decided to replace everything a new, it wasn't cheap, but my engine bay hasn't looked this good in over 30 years.

Thanks, everyone—got it all taken care of. Apparently the previous mechanic drastically overtightened all of the belts, which may have led to the pulley exploding. The Targa runs like a gem now.
